Every swim school’s journey towards securing its own swimming facility is different. Some businesses are ready to develop a purpose-built pool, while others may find their opportunity through refurbishing an existing facility or establishing a long-term partnership with a school. Projects come in all shapes and sizes, but the ambition is often the same: a dedicated, reliable and long-term home from which a swim school can grow and thrive.
Our Completed Projects
These projects showcase different ways Wagtail helps swim school owners turn their ambitions into reality — from commercial feasibility and partnership negotiations to finance, refurbishment, construction and operational launch.

Swimwell · Kingsmead Retail Park, Stafford
Conversion of an existing retail unit into a purpose-built 20m × 8m teaching pool. Wagtail acted as client-side development lead, supporting lease negotiations, finance, design coordination, procurement, construction delivery and commercial launch.
- Investment in excess of £1.5m
- Kingsmead grew from 130 to 750 weekly swimmers within 12 weeks
- Operational profitability achieved within 10 weeks of opening

Walton High School · Stafford
When a mechanical failure closed an ageing school pool in February 2025, approximately 400 Swimwell swimmers faced the loss of an established venue. Wagtail proposed, negotiated and coordinated a partnership under which Swimwell funded essential pool and plant-room repairs in return for more secure, expanded access.
- Five-year hire agreement replacing term-by-term arrangements
- Available weekly pool hours doubled
- Repairs coordinated within approximately three months; swimmers returned in June 2025
The result: an important school facility reopened, the school avoided immediate capital expenditure and Swimwell retained a reliable home for approximately 400 weekly swimmers.

Fosse Way School · Radstock
Wagtail developed and negotiated a long-term agreement directly between Fosse Way School and Mighty Splash. The project renewed the pool plant room and addressed building repairs, enabling reliable school-day swimming and hydrotherapy while providing Mighty Splash with a secure teaching base outside school hours.
- 15-year agreement, with an option for a further five years
- 12m × 5m swimming pool and 3m × 3m hydrotherapy pool
- School use during the day; Mighty Splash lessons after 3pm and at weekends
The result: a more dependable facility for pupils with additional needs and a sustainable operating partnership that benefits both school and swim school.

Wellingborough · Pool reliability and operational review
A swimming pool less than two years old was suffering recurring closures and poor environmental conditions due to inadequately sized systems. Wagtail assessed the issues and coordinated repairs and renewals. When operating the venue no longer suited Mighty Splash’s staffing and regional priorities, the parties agreed an amicable exit.
- Remedial works addressed pool-plant and environmental-system issues
- Mighty Splash chose not to proceed with the proposed operating expansion
- Facility left in improved working order for the landlord and other swim schools
The result: a more reliable pool for existing users and a commercially disciplined decision that protected Mighty Splash’s focus on Bath and Bristol.

Not every project has reached construction. Much of the value lies in feasibility, commercial preparation, property searches, finance and deciding when — or whether — to proceed.
Year-Round School Pool Partnership
A swim school is exploring a partnership to refurbish and enclose an outdoor school pool. The proposal would give the school year-round swimming provision and the operator a secure home for future growth. Wagtail is supporting the commercial and development planning.
New Pool to Support Swim School Expansion
An established swim school is planning to approximately double its operation through a new dedicated pool in a retail park setting. Wagtail is supporting feasibility, property requirements, funding preparation and development planning.
Long-Term School Pool Refurbishment Partnership
A swim school in a major South West city is developing a partnership to comprehensively refurbish an ageing school pool. The proposed arrangement involves substantial upfront investment in return for a 20-year operating agreement, benefiting both school and swim school.
These are active development opportunities, not completed or committed construction projects.
Sometimes the right outcome is not to build.
Some opportunities do not progress beyond feasibility. That is not a failed project: a well-founded decision to pause, change direction or avoid an unviable investment can protect a swim school from significant financial exposure.
Wagtail’s role is to help owners make informed decisions at each stage — whether that means getting their existing business ready, developing a detailed plan or leading the delivery of a facility.
